How do you structure outsourcing milestones to avoid seeing results only on the final day?

Milestones should correspond to inspectable engineering artifacts, rather than progress percentages alone. Progress from scope confirmation to a minimal end-to-end workflow and then broader coverage, with inputs, deliverables, review methods, and unresolved items for each stage.

Resolve critical unknowns in the first stage

  • Prioritize issues that may affect the overall approach, such as data interfaces, tool compatibility, and performance bottlenecks. The initial stage may be valuable for proving the critical path feasible rather than producing attractive pages. Document unverified assumptions so they do not become implicit commitments later.

Deliver a runnable end-to-end slice in the middle stage

  • Select one complete business workflow covering input, processing, output, and error messages. Do not deliver several disconnected modules and claim the main work is complete. Retain the demonstration configuration and data together so the project team can review them.

Control changes during expansion

  • Before adding objects or scenarios, assess impacts on interfaces, performance, and acceptance. Each iteration should include a change list and known issues, rather than overwriting the previous delivery without retaining a version. New requirements require reconfirming scope and schedule and must not be hidden within defect fixes.

Complete the takeover in the final stage

  • Have the recipient independently deploy or open the project in the target environment and rerun the agreed workflow. Record dependencies, account handover arrangements, and open issues. Completing a milestone means its artifacts have been checked; it does not place every future extension within the original scope.
